AI Benefit Ownership: Who Owns the ROI Number After Launch?

AI ROI can disappear after launch when the business case has no owner. The project may go live, usage may increase, and invoices may keep arriving, while nobody remains accountable for proving whether the promised value actually showed up.

1. Assign a baseline owner

Before launch, define who owns the starting number. That baseline may be cost, cycle time, revenue, throughput, error rate, risk exposure, or another measurable business outcome.

2. Name the benefit owner

The person accountable for the promised benefit should be a business owner, not simply the technology team. Someone must be responsible for defending the value case after deployment.

3. Set the reporting cadence

Decide when actual results will be compared with the plan. Monthly or quarterly reviews can expose value gaps before they become normalized operating costs.

4. Define variance action

If benefits miss the target, leadership should already know what happens next. That may mean correcting adoption, redesigning the workflow, renegotiating the vendor relationship, reducing scope, or pausing investment.

5. Tie ownership to scale-or-stop authority

The benefit owner should feed evidence into the next funding decision. Scale when value is proven, fix when the business case is recoverable, and stop when the economics no longer justify continued investment.

Put the decision into a repeatable framework

The Executive AI Value Scorecard Toolkit helps leadership connect AI activity to measurable business value, compare assumptions with evidence, and make the next funding decision with a repeatable scorecard instead of momentum.
